Speaking on investor Brad Gerstner’s BG2 podcast on Friday, October 31, Nadella stated, “I will say we will grow our headcount, but the way I look at it is, that headcount we grow will grow with a lot more leverage than the headcount we had pre-AI.”
This announcement comes after a period of substantial workforce reductions at Microsoft. The company’s financial year, which ended in June 2025, saw its workforce stabilize at approximately 228,000 employees, following multiple rounds of layoffs that cut over 15,000 positions across various divisions. This included at least 6,000 roles reduced in the fiscal year and an additional 9,000 jobs cut in July. These reductions were part of a broader strategic realignment, with resources being redirected towards AI infrastructure, partnerships, and products.
Nadella highlighted that the future growth will be characterized by employees leveraging AI tools to perform their jobs more efficiently and innovatively. He explained that this involves an ‘unlearning and learning process’ that is expected to unfold over the next year or so, after which headcount growth will occur with ‘max leverage.’ This leverage is facilitated by advanced AI features integrated into Microsoft’s ecosystem, such as Microsoft 365 Copilot and GitHub Copilot, which are powered by large language models (LLMs) from OpenAI and Anthropic.
The CEO drew parallels between the current AI-driven transformation and past technological shifts, such as the transition from faxes to email and spreadsheets, noting that the current change is happening at an accelerated pace. He stressed that, currently, ‘any planning, any execution, starts with AI,’ indicating a fundamental shift in how the company operates. This strategic approach aims to ensure that new hires can amplify their output by working alongside AI systems, rather than simply duplicating tasks that machines can handle.
